Cut changeover time with SMED
This week
The second press now has its tool cart, but most of its job switches had one setup person and stayed slow. Three of press 12's four switches took about as long as before.
One press is close to the goal, but the other is barely faster even with its tool cart.
Since last week: The second press has the cart it lacked last week, but it was still slow with one setup person.
We watched this week's job switches on camera and checked who was clocked on for each in the ERP. Press 12's only switch with two setup people took 48 minutes, and the rest stayed slow.
With one setup person, each side of the old mold had to be unbolted in turn, not both at once.
Schedule a second setup person for every job switch on the slow press.

- Week 5Timing each job switch showed much of it going to fetching while the press waited.
- Week 6Keeping the next job's tools on a cart beside the press made job switches much faster.
